AI Is in the Building. Is Your HR Strategy?

AI workplace Artificial intelligence is already embedded in day-to-day work, but many employers still lack consistent guardrails—or a defensible plan for how AI use will be coached, monitored, and evaluated. For HR leaders and employment counsel, mid-year reviews are an effective checkpoint to inventory real use cases, reinforce an acceptable-use framework, align managers on consistent messaging, and establish a clear runway for integrating AI-related expectations into performance management.

AI Literacy Is Now a Legitimate Performance Topic (But Define It)

“AI proficiency” is only useful in performance reviews if you define what good looks like for each role. For most employees, the evaluation standard should not be “uses AI” or “doesn’t use AI,” but whether the employee (1) uses approved tools, (2) protects confidential and personal data, (3) applies appropriate human judgment, and (4) produces work product that meets quality standards. Mid-year reviews are also a good time to set role-based development expectations, such as: complete AI training by X date; use only approved tools for defined tasks; maintain a short AI-use log for 30–60 days in higher-risk roles; and demonstrate a repeatable verification process (e.g., source checks, calculations, comparison to underlying documents) for any AI-assisted output used externally or in decision-making. Ask the Right Questions: AI Use Discovery + Risk Triage

Before you can manage AI responsibly, you need a clear picture of what is happening today. Mid-year reviews create a natural opportunity to ask about AI use in a way that is routine, non-accusatory, and job-related. The goal is to surface the workflows so you can reinforce guardrails and identify training needs.

  • What are you using AI for, and which tools? Distinguish between company-approved tools and personal/free accounts.

A simple way to make the conversation actionable is to triage use cases:

  • Green: Low-risk drafting, formatting, or summaries using non-sensitive inputs, with human review.
  • Yellow: Customer/internal drafts or analysis; use approved tools, exclude sensitive inputs, and apply a defined verification step.
  • Red: Sensitive, privileged, or proprietary inputs in non-approved tools, or AI output treated as final without meaningful human review.

After you identify yellow/red use cases, remediate: move the workflow into an approved tool (if available), remove sensitive inputs, and define the verification step (who reviews and what they check). Documenting these decisions in the review record helps show notice, direction, and reasonable risk-reduction steps.

Bringing AI Into the Evaluation Process: Notice, Runway, and Defensible Criteria

If you intend to evaluate employee AI use, build in a runway. The common failure mode is moving directly from “we should have a policy” to performance consequences. A better approach is: (1) announce the expectation, (2) train and resource employees, (3) observe/pilot, and only then (4) evaluate against clearly stated, job-related criteria.

  • Now (mid-year): Tell employees AI use will be discussed and, over time, assessed within existing expectations (quality, judgment, and policy compliance). Emphasize that the near-term focus is learning and safe use.
  • Next 60–90 days: Require completion of training; publish the approved-tool list and prohibited-data examples; and, for higher-risk roles, implement a short AI-use log for a defined period.
  • Next performance cycle (annual or next formal review): Where relevant, incorporate AI-related expectations into role competencies and evaluate against documented behaviors: tool compliance, verification discipline, and work quality.

Suggested evaluation criteria (sample):

  • Compliance + data handling: uses approved tools; follows prohibited-data rules; escalates edge cases.
  • Verification + accountability: can explain how outputs are checked; uses required disclosure labels and retains required workpapers.
  • Quality, judgment, and professionalism: improves efficiency without increasing errors; recognizes limits; avoids biased or policy-violating content.

What to avoid: Avoid evaluating whether an employee uses AI in their personal life; requiring use of non-approved consumer tools; or treating AI use as a proxy for “innovation” without job-related outcomes and compliance. Be cautious with opaque metrics (e.g., usage counts) that can be misleading and vary by role or tool access. Documentation tip: Note the role-based standard, what tools were approved during the period, training provided, examples of compliant/noncompliant behavior, and the agreed follow-up steps. As a practical matter, a brief mid-year reinforcement of AI guardrails (approved tools, prohibited data, and required human review) is often more effective than relying solely on an annual handbook acknowledgment.

Integrating AI Into Performance Reviews Without Creating New Liability

Evaluating AI use can improve quality and reduce risk—but only if the criteria are job-related, consistently applied, and built on a documented rollout runway. The goal is to assess observable behaviors (policy compliance, verification discipline, judgment) rather than novelty, “tech savviness,” or tool adoption for its own sake.

  • Calibrate standards: Evaluate similarly situated employees under the same AI expectations, accounting for role, risk, and tool access.
  • Avoid AI-only employment decisions: Require human decision-makers to document the non-AI basis for recruiting, performance, and discipline decisions.
  • Address bias/disparate impact: Do not use AI-generated performance narratives as a substitute for manager observations; validate any AI used in selection processes.
  • Protect privacy and accommodations: Keep logging proportional and consistent with policy notices and keep review discussions focused on work process and outputs—not personal reasons for AI use.
  • Use a staged response: Treat early missteps as coaching unless there is intentional misconduct or repeated noncompliance after notice and training.

Documentation and calibration checklist: Confirm the employee had access to the policy and training; identify what tools were approved during the review period; document the role-based standard; describe specific examples of compliant/noncompliant behavior; and ensure similarly situated employees are being evaluated under the same criteria.
